Clearly defined requirements, deliverables and timings
In close collaboration with the Ministry of Health, MEG conducted a technical and organisational assessment at each of the 80 NICU sites. Consideration was given to everything from building requirements in terms of wall specifications, temperature, ventilation, water and power supply, to preparations for installation of equipment.
A clearly defined plan for 5-phase, 18-month project was then drawn up and agreed between all parties. This included exact timings, required resources and key deliverables for each phase.
Implementation
A local presence for effective and efficient partnership
Overseen by an experienced Project Manager deployed to Addis Ababa for the duration, MEG’s experienced, well-qualified personnel have been working closely with carefully selected local partners to implement the project. Learnings from feedback, training sessions and ongoing interaction with all local stakeholders has been put to good use through all stages of preparation and installation. This has enabled effective issue resolution and fast decision-making.
Training of local staff
To educate staff in the relevant hospitals about use and maintenance of the units, MEG teamed up with local partners and manufacturers to initiate, develop and manage a train-the-trainer programme for 23 Federal Ministry of Health key biomedical engineers. These engineers can now take the lead in training local personnel, supported by full (technical) documentation, tools and video support. Continuous learning is achieved through post-session evaluations, which are used to update the curriculum and training materials as necessary each time.
After-care
Lasting value
To ensure the installed equipment continues to function perfectly, MEG has implemented a preventive and corrective maintenance programme. This is carried out by a subcontracted technical team who visit each site twice yearly to check the equipment’s condition, carry out repairs and make any necessary adjustments. All findings and actions are documented and verified by the end-user to provide maximum transparency.
Local Service Providers have committed to maintaining sustainability following the eventual departure of MEG’s locally deployed personnel.
